The Employee Leadership System
You don’t have a people problem. You have a design problem.
The Employee Leadership System replaces personality-driven management with clear, written agreements, so your firm stops running through you.
Why the work keeps finding its way back to you.
Owner dependence and weak employee ownership look like two separate problems. They're one design problem — and it reinforces itself a little more every time you solve it the fast way.
01 — Judgment
The standard for good work lives in your head.
So do the behaviors you want repeated, the numbers that actually matter, and the context that makes a decision obvious.
02 — Uncertainty
So everyone else is aiming at a target only you can see.
Or how long it should have taken. Or whether it was the thing to work on this week.
03 — Escalation
So they bring it to you.
Not because they can’t decide. Because they don’t know what happens if they’re wrong.
04 — Rescue
You answer, because it’s the fastest way to keep the work moving.
It is. And it’s why the same question comes back next week.
Every step in that loop is the right call in the moment. That's why working harder doesn't break it.
It feeds it. The loop doesn't close because someone made a bad decision — it closes because nobody ever had a reason to make a different one.
Here’s what we build instead.
Each piece moves out of your head and into something your team can actually reach — an agreement, a rhythm, a score, a level of authority.
CClarify Expectations
In your head
The problem each role was hired to solve, what it’s responsible for producing, and what “done well” looks like.
Out of it
One written agreement per role — the result it owns, the standards it’s held to, and how it’s measured.
What it buys you
Rework drops, because “done well” stops being something people discover after they’ve finished.
AAcknowledge Behaviors
In your head
Which behaviors you’d want to see again, and which ones you’ve quietly stopped mentioning.
Out of it
Said out loud in the weekly team meeting and in one-to-ones — what they did, the judgment behind it, and what it produced.
What it buys you
The behavior you want spreads without you in the room — and the conversation you’ve been avoiding gets smaller every week you have it.
RReward Results
In your head
How the firm is really performing, and who’s actually moving it.
Out of it
A score they can see, and an incentive plan funded from profit above a threshold you set.
What it buys you
Utilization and realization stop being numbers only you watch — and start being numbers your team moves.
EEmpower Everyone
In your head
The context that makes the right call obvious to you and invisible to everyone else.
Out of it
Shared business information, plus an explicit level of ownership on every responsibility.
What it buys you
The decisions made without you start looking like the ones you’d have made.
Some of these may already be working in your firm. The question is which ones aren’t — and that’s a design answer, not a people answer.
You’ll never call it a leadership problem.
You’ll call it one of these. Each one traces back to the same place.

Eight complaints. Four causes. None of them is a people problem.
Book a 15-minute callThe Goal: Structural Freedom
When you install an Employee Leadership System, you stop managing by mood and start leading by design.
Predictable Performance
Results happen because of the system, not just heroism.
Ownership Transfer
Employees own outcomes, not just tasks.
Owner Freedom
The business runs without your constant presence.
How it’s installed
It starts with a 15-minute call and ends with a firm that runs on agreements. The install does the steady work of changing how the firm runs.
A 15-minute conversation (free)
A short call to see if we’re a match. No pitch, no pressure — if it’s not a fit, we’ll tell you.
The 90-Minute Meeting (free)
A deeper working session where we dig into where your firm is stuck and how the system would apply to you.
The 90-day install
Install sessions with Andrew, the Labs for your team, and Console, our software (in early access), one phase at a time:
Clarify & Agree
We audit current roles, define Critical Results, and draft the first round of Employee Success Agreements (ESAs). We stop the bleeding on role drift.
Visualize & Measure
We identify the data that matters. We find the data, build simple scoreboards, and start reporting the truth to the team.
Rhythm & Optimization
We install the Leadership Loop. You start stepping back from daily firefighting and start leading the system.
After the install
When the 90 days are done, you can continue with coaching, month-to-month. It starts with a Strategic Planning Day, included.
What’s included
With Andrew
Install sessions
Direct work on the decisions, bottlenecks, and judgment calls that currently only you can make. This is where the system gets installed. We don’t just hand you the framework — we work through it together, adapting the agreements, standards, and rhythms to how your firm actually runs.
For your team
The Leader’s Lab
Training that turns good employees into real leaders. They build the confidence to own their role, the skill to develop the people under them, and the willingness to have the hard, clear conversations most managers avoid. The result: leadership runs deeper than just you.
For your team
The Business Development Lab
Training that helps your technical team grow client relationships and create value in client conversations — so you’re not the only one growing the firm. It’s about commercial confidence and trusted advisory, not sales tactics: helping good technical people become people clients want to keep working with.
Software · Early access
Console
Our software: agreements, scoreboards, and rhythms in one place, so leading employees is simple. Console is in early access right now, rolling out to clients as we build it. You get it first and help shape where it goes.
The Leader’s Lab and the Business Development Lab are for your team. Each meets three times a month, included for clients.
Who it’s for
Built for small professional firms (accounting, engineering, architecture, consulting) with 2–20 employees, where the owner has become the bottleneck.
If you’ve looked at the alternatives
This is not a business operating system.
Business operating systems are good at what they do. They’re also built to run on a leadership team — which a firm of five or fifteen often doesn’t have yet.
Built to Benefit
Business operating systems
Runs on
The owner and one or two emerging managers
A functioning leadership team that already meets and holds each other accountable
Starts with
What each person owns, sees, and can decide
Company vision, quarterly priorities, and the leadership scorecard
Best when
Your people are capable but the work still routes through you
You have leaders in place and need them pulling the same direction
Time to running
A 90-day install, with the first written agreements in place in the first 30 days
Typically one to two years to fully mature
These aren’t competitors so much as a sequence. A firm can install this first, then adopt an operating system later — with a leadership team that can actually run one.
HR software tracks time off and payroll. It doesn’t teach anyone to lead or hand anyone a decision.

Hitting Goals Again
The team stopped missing targets and started hitting their goals consistently once the scoreboard was visible.
Common Questions
Do I need an HR person to run this?
No. In fact, handing this off to HR usually kills it. This is a leadership system, not a compliance system. It is designed to be run by the owner and key managers.
What if I only have 3 employees?
That is the perfect time to start. Installing structure *before* the chaos hits means you can grow to 10 or 20 without the usual pain.
How long does it take to implement?
It’s a 90-day install. The first step, written agreements for your key roles, is usually in place within the first 30 days. By the end of the 90 days, the scoreboards and weekly rhythms are part of how the firm runs.
How is this different from coaching?
They meet different needs. The Employee Leadership System is a 90-day install: written agreements, scoreboards, and weekly rhythms built into your firm, so it runs on agreements instead of on you. Coaching is an open-ended, regular conversation with Andrew about whatever is in the way right now. You don’t need the system to start coaching. Owners who finish the install can continue with coaching, starting with a Strategic Planning Day, included.
Not looking to install a system? Coaching is a separate, open-ended option.
Stop being the bottleneck.
Install the system that allows your business to run on agreements, not your constant presence.
